Here’s my simple 3-part structure to make your 1:1 meeting impactful every time.
1. Start With Wins
Kick things off on a positive note. Ask:
- “What’s gone well since our last check-in?”
- “What’s a win you’re proud of this week?”
Acknowledging wins first builds trust and engagement. It shows your team you notice their effort, not just their mistakes.
2. Address Improvement Areas
Now, move into performance or process gaps. Keep it collaborative:
- “What’s been challenging lately?”
- “Here’s what I’ve noticed, how can we fix this together?”
The goal isn’t to criticize, but to problem-solve side by side. Focus on clarity and coaching, not confrontation.
3. End With Development Support & Encouragement
This is where great leaders stand out. Ask:
- “What’s one skill you’d like to build next?”
- “How can I support you between now and our next 1:1?”
End on encouragement, something as simple as,
“I believe in your growth, and I’m here to help you get there.”
It leaves your team member energized, not deflated.
